Why AI is not working for most real estate agents yet. What the data actually shows

The 2025 NAR Technology Survey (1,241 members) includes a number worth sitting with: 46 percent of Realtors using AI report no noticeable business impact. Only 17 percent report a strong positive impact.

Adoption is not the issue. The most used AI tool in real estate is plain ChatGPT at 58 percent, ahead of Gemini at 20 percent and Copilot at 15 percent. Purpose built tools barely show up. Only 7 percent of agents use chatbots for lead capture.

So agents are using AI. It is just not changing outcomes. The data points to three reasons.

Generic tools produce generic output. ChatGPT does not know your market, your listings, your reviews or how your week actually looks. Writing a listing description faster was never the constraint.

The real leverage sits in the unglamorous work. Look at what agents already pay to delegate. Transaction coordination costs 300 to 600 dollars per file and includes more than 50 deadline driven tasks. The only lead response study ever done in real estate (WAV Group mystery shopper) found that 48 percent of buyer inquiries never receive a reply. Speed to lead and contract to close are where time and money leak.

Tool fatigue and duplicate spend. Sixty seven percent of agents say their brokerage provides all the tech they need. Yet thirty four percent still spend fifty to two hundred fifty dollars a month on top. Paying twice, using half.

And the part nobody talks about. Compliance. California’s 2026 DRE advisory and South Carolina’s new statute make the licensee personally responsible for AI generated work. Auto send, AI pricing opinions, AI drafted contract language. Not productivity. Liability.

The gap is not between agents who use AI and those who do not. It is between generic AI use and AI applied to the actual workflows of the business, with human review where it matters.
